Forget Mobile-First — The Web Is About to Demand Something Much Harder
Cast your mind back to around 2012. Ethan Marcotte had just popularised responsive design, and the industry was having its collective "oh" moment about mobile. Some agencies adapted fast. Others spent the next five years retrofitting desktop-first sites into something vaguely functional on a phone, wondering why their clients' bounce rates looked so grim.
We're at a similar inflection point now. Except this one is messier, faster, and considerably harder to fake your way through.
AI isn't coming to web design. It's already here — and it's not just about adding a chatbot widget to your contact page.
The Problem With Treating AI as a Feature
Most conversations I hear about AI and websites fall into one of two camps. Either it's breathless hype about everything changing overnight, or it's a dismissive "we'll add a chatbot when clients ask for it." Both positions miss what's actually happening.
The more significant shift isn't AI on your website. It's AI between your website and your users.
Search is the clearest example. Google's AI Overviews — now appearing for a substantial proportion of UK search queries — are fundamentally changing what "ranking well" means. When a user asks a question and gets a synthesised answer directly in the results page, the click-through to your carefully optimised landing page simply doesn't happen. Your content either contributes to that answer (and earns brand presence in the process) or it doesn't exist in that interaction at all.
This isn't a tweak to your keyword strategy. It's a restructuring of the entire value exchange between search intent and web content.
What AI-First Actually Means in Practice
I want to be precise here, because the phrase "AI-first" risks becoming as meaninglessly overused as "digital transformation."
AI-first web design means building sites and content architectures that function effectively in a world where AI systems — search engines, assistants, agents — are frequent intermediaries between your content and your audience. It means asking not just "how does a human navigate this?" but "how does an AI system interpret, summarise, and reference this?"
That has concrete implications.
Structured data becomes load-bearing, not optional. Schema markup has been a best practice for years, but many UK business sites still treat it as an afterthought. In an AI-mediated search environment, well-structured semantic markup is one of the primary ways your content signals its relevance and authority to systems that can't rely on visual layout or brand recognition.
Content depth matters more than content volume. The content-farm approach — churn out thin articles targeting every conceivable keyword variation — is collapsing under the weight of AI-generated competition. What AI systems surface in overviews and cited responses tends to be authoritative, specific, and genuinely useful. If your content strategy is built on breadth over depth, the next eighteen months are going to be uncomfortable.
Page architecture needs to support extractability. This sounds technical, but it's really a design principle: information should be findable and readable both by humans and by the AI systems that increasingly mediate access to it. Clear headings, logical content hierarchy, concise answers to specific questions — these aren't just UX niceties, they're the difference between content that gets surfaced and content that doesn't.
The Accessibility Dividend
Here's something that gets underplayed in the AI-and-design conversation: many of the design choices that make a site more legible to AI systems also make it more accessible to humans with disabilities.
Proper semantic HTML, meaningful alt text, logical reading order, clear link labels — these have always been cornerstones of accessible web design. They're also exactly what makes content easier for AI systems to parse and represent accurately. For UK businesses that are still treating accessibility as a compliance checkbox rather than a design value, this is a useful reframe: building for AI legibility and building for human accessibility are, to a large extent, the same project.
The Equality Act 2010 already gives UK businesses a legal reason to take accessibility seriously. Now there's a commercial one too.
Designing for AI Assistants as Users
This is the part that still feels slightly speculative, but I'd argue it's closer than most people assume. AI agents — systems that can browse the web, take actions, and complete tasks on behalf of users — are already in limited deployment. Microsoft's Copilot integrations, various browser-based agents, and emerging "agentic" AI products are beginning to interact with websites in ways that don't map neatly onto traditional UX assumptions.
When an AI agent visits your e-commerce site to check product availability or retrieve pricing on behalf of a user, what does it encounter? If your product data is buried in poorly structured JavaScript renders, if your pricing requires a login to access, if your navigation assumes a human who can infer context from visual layout — the agent hits walls. The user gets a degraded experience, and they may not even know your site was involved.
Forward-thinking web design will start to account for this. Not by building entirely separate interfaces, but by ensuring that the underlying structure and data of a site is genuinely machine-readable — not just in theory, but in practice.
What UK Agencies Should Be Telling Clients Right Now
Honestly? Most aren't saying enough. There's understandable caution about overpromising in a landscape that's genuinely uncertain. But uncertainty isn't an argument for silence — it's an argument for helping clients build foundations that are robust to change.
The agencies doing right by their clients are auditing content architectures for AI legibility, having frank conversations about search strategy in a post-click environment, and building sites that are structured for extractability from day one.
Mobile-first was the warm-up because it was ultimately about screen size. You could solve it with a media query and a flexible grid. AI-first is about the fundamental relationship between your content and the systems that increasingly decide whether anyone encounters it at all.
That's a harder problem. Which means it's also a bigger opportunity for the businesses and agencies willing to think it through properly.
